If you're the leader, treat estimates as part of a larger conversation about maximizing value by a deadline. If the estimate is higher than expected:.1. Ask questions to surface assumptions.2. Offer additional information you might have.3. Collab to find the right scope. 8/10.

If they accept the estimate but don't like it, suggest:. "Let's explore what's behind that deadline to find options that fit.". Use techniques like Feature Mining to focus on the most important work that'll fit the timeline. 7/10.

If they think the estimate is wrong, try this:. You: "Is there any amount of work that would be too much for this deadline?".Leader: "Sure, but this isn't too much.".You: "OK, how can we determine if this work fits the timeframe?". Then discuss estimating methods. 6/10.
